Fractional CMO vs. Marketing Agency: Which Does Your B2B Business Need?
“So… do I need a Fractional CMO or just a marketing agency?” If I had a dollar for every time a CEO asked me this, I’d have a very glamorous coffee budget. Usually, the question comes from a place of overwhelm with too many marketing options, too many vendors, too many opinions. I smile, lean in a little, and say: “Let’s walk through it together.”
Starting with:“What’s the actual difference?” I like to explain it this way. A Fractional CMO is your executive leader. A marketing agency is your execution partner. One sets the strategy. One carries it out. Both matter, but they solve very different problems.
“What does a Fractional CMO actually do? We’ve talked about this before, and its always part of the conversation. We’re building the marketing engine that drives your growth. That means that we craft the brand strategy, clarify the messaging, design the go-to market plan, building your demand generation system and leading your team or agencies with accountability. A Fractional CMO is the person who says “Here’s the plan, here’s why it matters, and here’s how we’ll measure success.”
“And the Agency"?” Agencies are wonderful, when they’re pointed in the right direction. They build campaigns, create content, run ads, manage social, and execute deliverables. But here’s the catch: Agencies don’t own your strategy. They follow it. When a business hires an agency without a strategic leader, it’s like hiring a construction crew without an architect. You’ll get a lot of activity, but not necessarily a cohesive structure.
“We don’t even have an agency… just a couple of people doing their best. Can you still help us?” This is one of my favorite situations. This is where a Fractional CMO can make the biggest impact. When there’s no agency, I step in as both the strategic leader and the operational architect. I work directly with your internal team, whether that’s one person, five people, or a handful of folks who inherited marketing responsibilities by accident.
Here’s how it usually goes: We sit down with your team and learn how they work, what they’re great at, and where they need support. Then build the structure they’ve been missing workflows, priorities, calendars, clarity. Give them direction, confidence, and a roadmap that makes the work feel lighter instead of overwhelming. Then train them, mentor them, and help them grow into a stronger, more capable marketing function.
And here’s the part CEOs love most: “You don’t need an agency right away. You need leadership first.” Once your internal team is aligned, empowered, and supported, then we can decide whether an agency is necessary, and if so, which one fits your goals, budget, and culture. The goal is always to elevate your existing teams.
“So which one does my B2B business need?” The question from my end is What are you trying to figure out here? What to do or how to get it done? If you need clarity, direction, leadership, and alignment, you need a Fractional CMO. If you already have a strategy and simply need hands to execute, you need an agency.
Can a Fractional CMO work with an Agency? Absolutely. In fact, that’s where a certain type of magic happens. A Fractional CMO sets the strategy, helps choose the right agency, directs the work, ensures quality, measures performance, optimizes the system. The agency would execute the plan, build the assets, run the campaigns, report on results. When they’re aligned, your marketing becomes a growth engine instead of a guessing game.
“So what’s your recommendation?” Leadership should be first. Execution is second. A Fractional CMO gives you strategic clarity, executive-level decision-making, a unified marketing direction, accountability across teams and vendors. Once that foundation is in place, agencies become exponentially more effective.
